Recipe: Did we deliver what we sold?

Use Agentic AI Insights to compare sold vs delivered for won HubSpot deals

Published: 2 November 2026

Audience

  • All Users, who use HubSpot and PSOhub together

Objective

This article explains how to compare sold vs delivered with Claude or ChatGPT. You compare what you sold with what you contracted, delivered and invoiced, deal by deal, and see the pattern behind the gaps.

Prerequisites

The MCP connector is active on your organization.
An Admin has enabled the MCP connector for your organization.

Your AI assistant is connected.
Your AI assistant (Claude or ChatGPT) should be connected to PSOhub.
See How to Connect Claude to PSOhub or How to Connect ChatGPT to PSOhub.

You have access to HubSpot.
To run this Agentic AI Insights recipe, you must have access to HubSpot.

Your PSOhub and HubSpot accounts are connected.
PSOhub must be connected to HubSpot, so customers and projects can be matched                between the two. See HubSpot CRM: How to Connect to PSOhub.

The HubSpot connector is turned on in your AI assistant.
Turn on both the PSOhub and the HubSpot connector in your Claude or ChatGPT                      account.

Steps

  1. Copy the prompt exactly as written:
Did we deliver what we sold? Compare the deals we won in HubSpot over [period] with the projects behind them in PSOhub.

Per deal: deal amount, contract value of the project, budgeted against used hours, invoiced so far, and WIP. Flag where these differ by more than [10]%: sold more than we contracted, contracted more than we sold, or delivered more than we invoiced.

Match deals to projects by customer and date, and say how sure each match is. List deals without a project and projects without a deal separately, instead of guessing.

End with the pattern: do the gaps share a deal owner, project type or deal size?

Show this as a dashboard: a header with the scope and date, a one-line verdict with three to five key figures, the findings ranked worst first with the reason and the amount, a table with the rest, what this answer could not see, and three actions with an owner. Use a single HTML page if you can show one, otherwise the same blocks as formatted text. Link every project, customer, deal and person to PSOhub or HubSpot.

  2. Replace [period] with the period to look at.
  3. Optional: change [10] to any percentage.
  4. Paste the prompt into Claude or ChatGPT and send it.

📌 Note: If your deals include licenses or recurring revenue, they will never match a project exactly.

Result

You get a dashboard that shows per deal what was sold, contracted, delivered and invoiced, and the gaps above your threshold. It ends with the pattern behind the gaps.

💡 Tip: Ask a follow-up question, for example:

  • Show only the deals where we delivered more than we invoiced.
  • Which deal owner has the biggest gaps?
  • What should we have sold, based on what it took?
